Hiring an SDR vs going AI-native: what outbound really costs in 2026

A UK SDR costs over £50k a year before they're fully productive. Here's how that compares with building an AI-native outbound system.

When pipeline gets inconsistent, most founders reach the same conclusion: we need someone doing outbound. So they hire an SDR.

In 2026, that's no longer the only option, and often not the best one. A UK SDR costs over £50,000 a year once you add commission, National Insurance and pension, and takes months to recruit and ramp before they're fully productive. An AI-native outbound system can be live in 30 days, runs every week whoever is off or busy, and hands the conversations it starts to the people already on your team.

Here's how the two compare, and how to decide.

Why is the SDR question different in 2026?

For years, the answer to "we need more pipeline" was headcount. More pipeline meant more people sending more messages.

That's changing. Small and mid-sized businesses are going AI-native: instead of adding people to do repetitive work, they build systems that do it, and keep their people for the work that needs a person.

Outbound is one of the clearest examples, because most of an SDR's day is repetitive: building lists, researching prospects, writing messages, sending them and following up.

None of that is a criticism of SDRs. It's a question of where a person's time is best spent.

How much does it cost to hire an SDR in the UK?

More than the salary on the job advert.

Payscale puts the average UK SDR base salary at around £29,500, while RepVue's data for B2B tech puts the median base nearer £39,000, with on-target earnings of around £59,000.

Take an SDR on a £35,000 base and £45,000 on-target earnings. Here's year one before anything else is added:

Cost Year one
Base salary £35,000
Commission at target £10,000
Employer National Insurance (15% above £5,000) £6,000
Workplace pension (3% of qualifying earnings) £1,163
Total £52,163

Then add what doesn't show up on the payslip:

  • Recruitment. Agency fees are typically 15% to 20% of base salary, so £5,250 to £7,000.
  • Tools and data. A seat in your CRM, a data provider, LinkedIn Sales Navigator and a sending tool.
  • Ramp time. The Bridge Group's 2025 research puts average SDR ramp at three months. That's around £13,000 of employment cost before they're fully productive.
  • Management. Someone has to train them, review their messages and keep them accountable every week. Usually that's you.
  • Turnover. The same research puts average SDR tenure at 1.9 years. Then you're recruiting and ramping again, and everything they learned about your market leaves with them.

What does going AI-native mean for outbound?

It means the repetitive work is done by a system, not a seat.

An AI-native outbound system:

  • maps your market against your ideal customer profile and keeps the list growing
  • watches for buying signals like funding rounds, new sales leaders and hiring activity, so you reach accounts when they're most likely to need you
  • finds the right decision-makers and verifies their contact details
  • writes every message from real information about the prospect, leading with something of value rather than a pitch
  • sends from separate, warmed-up domains, so your main domain is protected
  • routes every reply into your CRM, so your team only speaks to people who are interested

It runs on a fixed weekly cadence. It doesn't have off weeks, it doesn't get pulled into delivery and it doesn't hand in its notice.

In-house SDR vs AI-native outbound system

In-house SDR AI-native outbound system
Time to live Months to recruit, plus around three months to ramp Live in 30 days
Management Your time, every week Handled for you
Consistency Drops when they're off, busy or leave Fixed weekly cadence
Tools and data Bought and set up separately Included and connected
Reach What one person can research and send in a day Your whole market, prioritised by buying signals
What you're paying for A seat Conversations in your calendar
Who owns it Leaves when they leave Yours to bring in-house when you're ready

Do you still need people?

Yes. AI-native doesn't mean no people. It means people doing the work only people can do.

Outbound works when it's relationship-focused: starting conversations, following up with value and being the person a buyer thinks of when the timing is right. I wrote about that in why cold outreach still works. A system can start those conversations at a scale no individual can. Your team, or you, should be the one having them.

So the SDR role doesn't disappear. It changes. Less time researching and sending, more time talking to people who've already shown interest.

Built for you now, yours later

The fair objection to outsourcing outbound is that you're renting activity. When you stop paying, it stops, and you've built nothing.

That's why we do it differently. We build and run the system for you while it proves itself. When you're ready to bring outbound in-house, we rebuild the same system inside your own stack and run both in parallel until it's working, so you never start from zero.

That's what going AI-native really looks like: results now, and a system your business owns in the long run.

What does this look like in practice?

When I tested this approach on my own business, I went from zero to eight booked calls in one month, reaching 20 times more of my market than I could have reached manually.

For clients:

  • Revline generated £20k in opportunities in the first week.
  • MADEEA started eight high-ticket conversations and booked four calls in 14 days.
  • On The Business End generated six new high-ticket opportunities in 14 days.

So should you hire an SDR?

Hire an SDR if you need someone talking to interested prospects every day, and you have the time to train and manage them.

Build an AI-native system if what you actually need is consistent pipeline: the right people, reached every week, with conversations landing in your calendar. For most small and mid-sized B2B businesses, that's the real problem.

And if you do hire, give them a system to work from, so their time goes into conversations, not lists.

Frequently Asked Questions

How much does it cost to hire an SDR in the UK?

An SDR on a £35,000 base and £45,000 on-target earnings costs around £52,000 a year once employer National Insurance and pension are added. Recruitment fees, tools, data, ramp time and management come on top of that.

What does AI-native mean for a sales team?

It means repetitive work like list building, research, writing and sending is done by a system rather than a person, so your team spends its time on conversations with people who are already interested.

Does an AI outbound system replace my sales team?

No. The system starts conversations at a scale no individual can. Your team, or you, still has those conversations and closes the deals.

Can we bring the outbound system in-house later?

Yes. We build and run the system for you while it proves itself, then rebuild it inside your own stack when you're ready, running both in parallel so you never start from zero.
